1. The two-breath freshness check
Before any KPI, the facilitator asks which tiles are stale. Two breaths, no debate. If more than a fifth of the board is stale, the meeting switches to recovery mode—owners, ETAs, temporary manual counts—not performance shaming.
2. Corridor then branch
Look left-to-right across corridors (region or format), then open only the branches that breach the ladder. Random branch tourism burns minutes and rewards whoever speaks loudest.
3. Caption capture
End with three captions destined for chat: what moved, what is blocked, what decision is deferred. Captions travel farther than screenshots alone, especially across language mixes on the floor.
